For "Armor on an NPC": Since you said you're using TrinityCore, you may want to try this out: https://rochet2.github.io/Dress-NPCs.html. It's a core modification that seems to make it easy and works without having to push a client patch (I haven't used it myself). The more manual and cross-core way to do it is through the DBC called CreatureDisplayInfoExtra.dbc (https://wowdev.wiki/DB/CreatureDisplayInfoExtra)

Dress NPC has some long term issues. Highly reccomend to just learn the proper way. Dress npc in WMV, export and the assign the skins to the dbc

How easy would it be to take a NPC model and turn it into a statue doodad? I’d like to make a statue of Varok Saurfang.
I thought I’d ask before I toss a post in the WTB

There are statues npcs in a mop raid. Consists of several flags if i recall
